How would you define and measure quality of hire, and use it to improve recruiting?
What the interviewer wants to hear
- Agree a clear definition with leadership
- Combine several signals like performance, ramp time, retention, manager rating
- Link back to source, interviewer and assessment data
- Change process based on findings
- Note limits and time lag of the metric
Model answer
Quality of hire has no single number, so I agree a definition with leadership. Usually I combine a few signals: performance rating at 6 and 12 months, time to full productivity, first-year retention and hiring manager satisfaction. I give them a simple weighted score per hire. Then I link that score to recruiting data: which source the person came from, which interviewers rated them, and how they scored in assessments. If referral hires score higher, I invest more there. If one assessment does not predict performance, we change or drop it. If some interviewers often rate high for people who later struggle, I coach them. I also explain the limits: the data comes months later, and performance depends on manager and onboarding too, so I use it as a guide, not a perfect truth.
