Your selected candidate for a critical role declines on the joining day, and you have already rejected the other finalists. What do you do now?
What the interviewer wants to hear
- Stay calm, inform the hiring manager quickly with options
- Understand why the candidate declined
- Reconnect with strong runner-ups professionally
- Restart pipeline in parallel
- Change process to reduce future risk
Model answer
First I would tell the hiring manager the same day, with a short plan, so they are not surprised later. I would also try to understand from the candidate why they declined, because it may show a problem with our offer or process. Next I would contact the strongest runner-up, explain honestly that the role has reopened and that we were impressed by them, and ask if they are still interested. Because I closed the loop respectfully earlier, the relationship is usually still good. At the same time I would restart sourcing and check the talent pool, in case the runner-up has moved on. For the future, I would keep strong silver-medallist candidates warm until the selected person actually joins, and improve pre-boarding to spot doubts earlier.
