How should a CSM's performance be measured, and what are the risks of measuring the wrong things?
What the interviewer wants to hear
- Outcome metrics: GRR, NRR, logo retention
- Leading indicators: adoption, health, time to value
- Customer sentiment
- Fairness across segments and books
- Risks of activity metrics and pure quota pressure
Model answer
I would measure CSMs mainly on outcomes, such as gross revenue retention and logo retention for their book, and net revenue retention if they own expansion. Because those are lagging, I would also track leading indicators like time to value, adoption of key features, health score movement and executive engagement, plus customer sentiment. Targets must fit the segment, since an SMB book behaves very differently from enterprise. The risks of wrong metrics are real. If you measure only activity, like number of calls, CSMs fill calendars without changing results. If you push only expansion quota, CSMs may oversell and damage trust, causing churn later. A balanced scorecard keeps the focus on customer value, which drives revenue in a sustainable way.
