You are the first customer success hire at a growing SaaS company. What do you do in your first 90 days?
What the interviewer wants to hear
- Understand customers, revenue and churn data
- Talk to customers and internal teams
- Segment customers and define coverage
- Set up core processes: onboarding, health, renewals
- Define metrics and report early results
Model answer
In the first month I would learn: pull revenue, churn and usage data, interview 20 to 30 customers, including some who churned, and meet sales, support, product and finance to understand handoffs and pain points. In the second month I would segment customers by revenue and complexity and decide coverage, perhaps high-touch for the top accounts and a lighter model for the rest. I would set up the basics: an onboarding process with clear success criteria, a simple first health score, and a renewal calendar with playbooks starting 120 days out. I would also pick one or two at-risk accounts to save, for early credibility. By month three I would report on GRR, NRR, onboarding time and adoption, share customer insights with product, and propose a plan and hiring needs for the next year.
